Starting From Ideation to Productization

We established SAP's "Relevant, Reliable, and Responsible" strategy in the previous unit. Now, we shift our focus from the 'why' to the 'how'. How does a promising idea for using generative AI become an actual, enterprise-grade feature in an SAP application?

This lesson provides a strategic map of that process. Developing with generative AI requires a structured, iterative, and cautious approach. By understanding the entire journey from a simple concept to a deployed product, you will see exactly where the hands-on integration work, which we will cover in the next lesson, fits into the larger picture.

The Generative AI Product Life Cycle at SAP

Bringing a generative AI use case to market is a collaborative team effort. While your role as a developer or data scientist is central, you will work alongside Product Management (defining the vision), User Experience (UX) experts (designing the user interaction), and Solution Management (ensuring market fit). The following multi-stage process ensures that by the time you start writing production code, the use case is already validated, scoped, and de-risked.

Stage 1: Ideation

This is the creative starting point, focused entirely on business value, not technology.

  • Process: Product managers, solution experts, and customers identify user pain points where generative AI could provide a significant advantage. This phase is about exploring possibilities through customer collaboration.
  • Example Idea: "Our project managers spend hours writing weekly status reports. Can we automate a first draft for them?"
  • Your Role (as a technical expert): You act as a consultant, helping to assess if the problem is a good fit for an LLM's strengths (e.g., summarization, generation) versus a task better suited for traditional automation.

Stage 2: Feasibility and Scoping

Once an idea is chosen, it undergoes a rigorous feasibility study to ensure it is viable, safe, and responsible. This is a critical risk-management step.

  • Process: The team investigates the technical, financial, and ethical aspects of the idea.
  • Key AI-Specific Questions:
    • Suitability: Is this problem truly a good fit for an LLM use case? A key exclusion criterion is deterministic logic. For example, tasks requiring precise calculations or strict rule-based processing are better handled by traditional algorithms, not by a probabilistic LLM.
    • Grounding Data: Can we securely access the required project status data (e.g., timelines, budgets, risks) from the relevant SAP system?
    • Hallucination Risk: How critical is 100% factual accuracy? A draft report can tolerate minor errors that a human will review, whereas an automated financial booking cannot.
    • Viability: Does the use case have a positive business case? This involves a high-level cost-benefit analysis. For instance, will the cost of running the LLM (API calls, infrastructure) be less than the value generated (e.g., hours saved by project managers)?
  • Your Role: You are a key investigator, exploring data sources, providing a technical assessment of potential and risks, and helping to identify if the task is appropriate for an LLM in the first place.

Stage 3: Prototyping and Proof of Concept (PoC)

Here, the idea is tested for the first time. The goal is to build a minimal, functional prototype to prove the core concept works without building a full application.

  • Process: Using tools like the generative AI hub playground, the team rapidly experiments with different models and prompt engineering techniques.
  • Example PoC: A developer takes sample project data, crafts a detailed prompt, and tests it against various LLMs in the hub to see which one generates the most accurate and well-formatted draft report.
  • Your Role: This is hands-on experimentation. Your goal is to find a working combination of data, prompt, and model. The outcome is a validated concept and a clear set of requirements for the next stage.

Stage 4: Productization and Integration

With a successful PoC, the feature is approved for full development. This is where the prototype evolves into a robust, scalable, and secure product feature. This stage is the primary focus of our next lesson.

  • Process: This is the core software development lifecycle. It involves building the user interface, the data retrieval pipelines, and the secure integration with the generative AI hub.
  • Your Role: Now, you move from the experimental playground to your development environment. You will use products like the SAP AI SDK to connect your application to the generative AI hub.

Stage 5: Deployment and Monitoring

Once developed and tested, the feature is deployed to customers. For AI applications, the job is not done at the launch.

  • Process: The feature is rolled out, and its performance, quality, and usage are closely monitored to ensure it continues to deliver value responsibly. This includes collecting user feedback (e.g., a "thumbs up/down" on the report), securely logging prompts for analysis, and tracking costs.
  • Your Role: You help build the necessary logging and feedback mechanisms and analyze the data to inform future improvements and iterations.

Ongoing Maintenance & Model Evolution

Unlike traditional software, deployed generative AI solutions require continuous maintenance and adaptation. LLM capabilities evolve rapidly, and their real-world performance can drift over time.

  • Process: This stage involves ongoing monitoring of key metrics like response quality, relevance, hallucination rate, and cost efficiency. It also encompasses managing model versions and planning for upgrades. Factors like changes in user behavior, underlying data drift, or the release of newer, more capable LLMs (potentially offering better performance or lower costs) necessitate periodic re-evaluation.
  • Consideration: When new models or platform features become available, for example in the generative AI hub, developers must assess their impact. This often includes re-engineering existing prompts, updating integration code, and conducting thorough testing, such as A/B testing, to ensure that upgrades enhance, and not degrade, the application’s performance and user experience. Maintaining a robust feedback loop and analyzing logs are crucial for identifying when and where updates are needed.
  • Your Role: You are continuously involved in tracking new model versions, evaluating their potential benefits, implementing necessary code changes, and defining requirements for future updates, ensuring the generative AI application remains performant, secure, and aligned with business needs.
